Goodbye PMs and POs. Hello Product Engineers

The roles of project managers, product owners, and software engineers are not disappearing. They are compressing into a more integrated operating model: product engineers who understand the customer, shape the work, use AI for project management, and still care deeply about delivery quality.

The old handoff model is under pressure

Traditional software organizations split work into clean boxes: PMs managed plans, POs managed backlogs, and engineers implemented tickets. That model worked when information was scarce and coordination required dedicated translation layers. Modern teams have a different problem: too many tools, too many meetings, and too much context switching.

Atlassian's 2024 State of Teams research estimates that Fortune 500 companies lose 25 billion work hours each year to ineffective collaboration. The same report found that 93% of executives believe teams could deliver similar outcomes in half the time if collaboration improved, while executives estimate only 24% of teams are doing mission-critical work. That is not a Jira problem or a standup problem. It is an operating model problem.

What becomes of PMs, POs, and engineers?

PMs do not win by becoming better meeting schedulers. POs do not win by writing more tickets. Engineers do not win by treating product context as someone else's job. The product engineer combines three responsibilities that used to be split apart:

  • Outcome thinking: understand the user problem, business goal, and success signal.
  • System thinking: understand delivery flow, architecture, constraints, and dependencies.
  • AI-assisted coordination: use agents to summarize work, inspect risks, detect drift, and clarify next actions.

This is not an argument that everyone should have the same job title. It is an argument that the walls between roles are getting lower.
